Understanding how culture actually works
Every organization has a culture. The question is whether you're shaping it intentionally or inheriting it by default.
The Barrett Model gives you a map. It organizes the values that drive behavior into seven levels, from basic survival needs at the bottom to purpose-driven contribution at the top. The lower three levels are about meeting needs: stability, belonging, and performance. When these needs go unmet, people default to fear-based behaviors. That shadow side is what Barrett calls Cultural Entropy.
Level 4 is the turning point. This is where organizations shift from managing problems to pursuing growth. The upper three levels, alignment, collaboration, and contribution, are where high-performing cultures live. There is no shadow side here. Only forward motion.
The practical insight: you don't build culture by talking about values on a wall. You build it by understanding which levels your people are operating from, reducing the fear at the bottom, and creating the conditions for growth at the top.

Where Cultural Entropy comes from
Cultural Entropy is the energy consumed by fear-based, limiting behaviors in an organization. It originates exclusively at Levels 1, 2, and 3, the Deficiency Needs. These are the levels where unmet needs create anxiety, and anxiety produces dysfunctional behavior.
Levels 5, 6, and 7, the Growth Needs, have no shadow side. When people operate from these levels, they contribute energy rather than consuming it. Level 4, the Evolution Bridge, is where the shift from fear-based to growth-based consciousness occurs.
Note: The level names above reflect Barrett's 2021 model evolution. Previous names were: 1 Survival, 2 Belonging, 3 Self-Esteem, 4 Transformation, 5 Internal Cohesion, 6 Making a Difference, 7 Service.
